Drum Retort Charcoal Kiln

Char wood inside a sealed inner drum heated from outside, burning the smoke as fuel — far higher yield and far less smoke than an earth-mound burn.

  • 200 litre steel drum (inner retort) with removable lid and clamp ring
  • Larger outer chamber: brick, mud or a second cut drum
  • Steel pipe, 50 mm, for the smoke return manifold
  • Clay or mortar for sealing the outer chamber
  • Dry feedstock: offcuts, coconut shell, maize cobs

A drum-in-drum retort that burns its own smoke, giving clean charcoal at high yield. These are the reference sizes from Appropedia / biochar and improved charcoal production groups — scale them to what you have, but keep the ratios.

Prepare the inner retort drum

Clean the drum thoroughly and burn out residues in the open first. Drill a ring of 12 mm gas holes near the lid rim, or fit a single pipe outlet.

Why mine failed

The ways this build usually goes wrong, and what fixes it.

  • Charcoal comes out part-burnt with raw wood in the middle

    CauseRun stopped too early, or wood too thick and damp

    FixSplit wood to 50–80 mm and air-dry it, then run until the gas flare dies completely. The flare stopping is the only reliable finish signal.

  • Retort smokes heavily instead of flaring clean

    CauseGas downpipes blocked or leaking above the fire

    FixClear the pipes of tar between runs and seal the retort lid with clay. Smoke escaping is fuel escaping — the whole point is burning it under the drum.

  • Charcoal is ash grey and crumbles

    CauseAir leaked into the retort while still hot

    FixSeal every opening at the end of the run and leave it 8–12 hours before opening. Opening hot burns your yield to ash.

Safety notes

  • Wood gas and carbon monoxide are lethal. Run the kiln outdoors, upwind, never inside a shed or compound corner.
  • Never open a hot retort. Sudden air on hot char causes a flashback.
  • Keep water and a sand bucket at hand and a clear 3 m radius of bare ground.
  • Never retort drums that held fuel, solvent or pesticide.
